The problem orchestration solves

Humans are spending too much time gluing systems together. Most organisations run on a quiet underlayer of manual coordination: people shuttling work between spreadsheets, documents, emails, COTS products, analytics tools, and AI agents. People hired for their judgement spending their day acting as the integration layer.

Adding AI to that picture often makes it worse. Narrow AI tools accelerate individual tasks while the coordination overhead, lack of audit, and absence of governance stay where they were. The proverbial faster horse.

Orchestration solves a different problem. It coordinates, manages, and automates interconnected tasks across people, systems, data, and AI agents. Done well, humans add real value rather than chasing handoffs. Agents act autonomously towards the outcome. Cognitive load drops. Governance is embedded by design. Auditability is high.

How it works

The orchestration layer is a central coordination hub that sequences tasks, enforces business rules, automates decisions, and gives end to end visibility. Above it sits experience: web, mobile, chat, email, voice, embedded widgets, whatever channel your people and customers use. Below it sits everything else: AI agents performing tasks, language models interpreting context, product integrations connecting to existing systems, and data platforms providing governed access to information.

The principle is connection over replacement. Orchestration integrates with your existing estate. You adopt best in class products and AI agents without ripping out what works.

There are three flavours of orchestration, and most real systems combine all three. Deterministic orchestration follows a fixed, rules based path, useful where work is stable. Dynamic orchestration is context aware, adjusting the route based on conditions like workload or risk score. Agentic orchestration is autonomous and goal driven, with AI agents planning, coordinating, and executing within policy guardrails. As autonomy increases along that spectrum, so does the need for orchestration to give you visibility and control.

We use Business Process Model and Notation as the executable framework. BPMN is an open international standard. When executed by a platform like Camunda, the diagrams stop being documentation and start being the system itself. Process logic becomes a visual model that business and technical teams can interrogate. Processes evolve incrementally. Execution data is captured natively. Volumes scale without starting from scratch.

That matters for AI. Hard coded business logic embedded deep inside systems is effectively legacy from the moment it goes live. BPMN driven workflow makes the logic visible, adaptable, and measurable, which is exactly what AI governance requires.

Case management: orchestration applied

A lot of organisations tell us they are not doing case management. They almost always are. Case management is any work where the right next action depends on what has happened before. Investigations. Applications. Risk. Regulation enforcement. Claim processing. Permits. If your team is tracking something through a lifecycle, making decisions on accumulating information, and coordinating people or systems to a resolution, you are managing cases.

A case rarely lives inside one system. State sits in one place, evidence in another, communications in a third. People end up filling the gaps, doing manual coordination work the system should handle invisibly.

This is the pattern orchestration is designed for. The orchestration layer becomes the single source of truth for case state, sequencing the work across whatever systems hold the data and whatever agents or humans do it. Deterministic logic handles the predictable steps. Dynamic routing handles triage. Agentic components handle the parts that need judgement. All under one governed, auditable spine.

Everyone is talking about scaling AI into production. The harder question is how you do that across the whole organisation. Not one flagship use case. AI embedded into the fabric of everyday work, driving impact across the full lifecycle of delivery.

That means embedding AI into the hard problems with tens of stages.
